Enabling a Clean Infrastructure Split for InCrowd Sports

We designed and delivered a secure, scalable AWS infrastructure for InCrowd Sports, enabling a clean technical separation as the business transitioned into two distinct entities.

Overview

InCrowd Sports partnered with James Chase during a critical phase of organisational change, as the business separated into two entities: InCrowd, focused on client services, and Cortex, focused on product development.

 

This transition required a complete decoupling of shared technical infrastructure, while maintaining service continuity for live websites and data engineering workloads.

 

James Chase was engaged to architect and provision a new, independent infrastructure environment for InCrowd, designed for long-term scalability, security, and operational ownership.

The Challenge

The primary challenge was separating shared infrastructure without disrupting live services or introducing risk during the transition. Existing workloads spanned multiple AWS services, including web hosting, data engineering pipelines, and containerised applications.

 

InCrowd also needed to balance the use of AWS-native services such as Amplify and Lambda with workloads being migrated from Kubernetes to ECS. All infrastructure had to be delivered in a way that aligned with internal compliance requirements and DevOps best practices, while remaining maintainable by InCrowd’s internal teams post-handover.

The Solution

James Chase delivered the project using a phased, infrastructure-first approach. We provisioned a new AWS environment for InCrowd, designed to support both current operations and future growth.

 

To minimise risk, all infrastructure was first prototyped and validated in James Chase’s internal AWS sandbox accounts before being handed over. Terraform was used extensively to establish infrastructure as code, including the development of reusable, workspace-specific templates stored in S3 and fully documented for long-term use.

 

Regular demos and structured communication ensured close collaboration and gave InCrowd full visibility and confidence throughout delivery.

The Impact

The project was delivered on time and within budget, providing InCrowd with a cleanly separated, production-ready infrastructure environment.

 

InCrowd now has full ownership of a scalable, secure AWS setup, supported by documented Terraform templates that enable their internal teams to manage and extend infrastructure independently. The work also established a strong foundation for Phase 2, including website and client migrations, with ECS and Amplify environments ready for expansion.

 

Most importantly, the transition was achieved without disruption to live services, maintaining client confidence during a high-stakes organisational change.
